Personal wins first, then written knowledge, then team adoption, then automation. Each step has a plain checkpoint that tells you when it is working reliably, so you finish one before starting the next. Use the scorecard to find the first step that is not working reliably.

  1. Step 1: Put AI to Work for Yourself

    Finish one useful task in a 20-minute session on work you already have to do this week. Your own work is the easiest place to learn, because you already know what a good result looks like.

    Done when: you have finished and checked three real tasks, saved a prompt that worked, and recorded a time saving after review.

  2. Step 2: Build Momentum with Small Wins

    Turn one result into a few recurring uses with saved prompts and review checklists. Track the time they return, so you have evidence instead of guesses before you bring in your team.

    Done when: you have three to five recurring uses, two weeks of logged evidence, and a decision about what you will do with the time.

  3. Step 3: Organize Your Business Knowledge

    If the answers live in your head, the questions keep coming to you. Get them into one reliable place, with an owner, a last-checked date, and clear instructions on when to escalate.

    Done when: a team member can find current answers to your ten most common questions and complete a common task without asking you.

  4. Step 4: Bring Your Team Along

    If AI only saves your time, you have improved one seat. Show the people doing the work how to use it, give them clear review rules they can explain, and make room to learn.

    Done when: each person has finished and checked three real tasks, can explain the working agreement, and knows where to ask for help.

  5. Step 5: Automate Your Biggest Bottleneck

    Once the process is clear, automate a defined part of the process where work waits longest, with people still reviewing the decisions that need judgment. Every automation has an owner, a review rule, and a way to stop it.

    Done when: a two-week pilot shows a measured improvement, exceptions are flagged, and the process owner has paused it and completed a case by hand at least once.

  6. Step 6: Build Your Competitive Edge

    Steps 1 through 5 recover capacity. This step turns some of it into something customers notice: a faster answer, a clearer proposal, or follow-through they can count on.

    Done when: you can describe one customer benefit in a sentence, show a before-and-after measure, and customers confirm it matters to them.

  7. Step 7: Build a Business That Depends Less on You

    This is the whole point. Give a recurring area a clear owner with real authority, so work moves forward while you focus on decisions worth your time, or take time away without your phone buzzing.

    Done when: a recurring area has run through a full week of your absence without routine intervention, and your weekly summary lets you review it without taking the decisions back.

Do I need to know which AI tool to use?

Start by choosing a task and deciding how you will check the result. The roadmap focuses on the work and its review rules. Tool choices follow the task.

What if my team still asks me how to finish?

Return to the instructions. Write down the missing decision or exception, then try the handoff again with the person who will own it.

Where should I start if I work alone?

Start with your own recurring work. When you reach the team step, use the instructions to train a backup, contractor, or future hire.
